Customer delight with agile in an ecosystem(platform)

In leading(front-runner) companies using Agile, an obsession emerges to highlight ‘Customer delight’. Due to globalization, deregulation and new technology, the power in the market has decisively shifted to the customer who is now at the centre of the business universe. All actors like the company itself, customers and suppliers make part of an ecosystem or learning platform. The team is in the lead with regard to operational agility interacting with customers. The product owner deals with the customer stories and is supported by the agile learning advisor in all his/her relationships to achieve an open interaction with customers without thresholds. The scope of the agile learning advisor goes beyond the team process and organization development. He/she is sensitive for every opportunity to improve the interaction between actors in the ecosystem.

In my previous blogpost I wrote about the agile work environment as an example of an agile learning ecosystem. An agile work environment based on values and culture, where trust and autonomy of employees and teams are of paramount importance. In my second blogpost I wrote about the three leadership roles in teams. In the third blog I wrote about the so-called tribe leadership team (TL-team). In my last blogs I discussed leadership development and the role of HR in the transformation process and in an agile learning ecosystem.

Customer delight 
In Denning's research at leading companies using agile, such as Spotify, Microsoft, Barclays Bank, SRI, etc., an obsession emerges to highlight 'customer delight'. These companies have an obsession to add continuous value for customers and users as well as a recognition of the current need to generate directly, without friction value at large, anywhere, at any time for any product or service. And this goes beyond the clichés about customer orientation. The primacy of customer focus in Agile is more than an increased attention to the customer: it is a fundamental shift towards the purpose of the organization. Placing the primacy of the customer on a pedestal is the most obvious and also the most difficult aspect of the entrepreneurial organization. In a sense, the primacy of the customer is obvious, as Peter Drucker said in 1954: "There is only one valid purpose for a business, creating a customer." Without customers, a company cannot exist. Nevertheless, customer primacy is difficult to understand for managers who have learned to quote sentences as "the customer is number one" while driven by their internal systems, goals and processes, such as cycles of products that are released after several years and extensive slow moving controls. It is not that these companies intentionally ignore their customers; They do what they can for the customer, but only within the limits and limitations of their own internal systems and processes. In these companies, "the customer is number one" is often just a slogan. What we see in the most prominent Agile implementations is that "customer orientation" means something very different. In these companies there is recognition that, due to globalization, deregulation and new technology, the power in the market is decisively shifted from the Seller to the Buyer. The customer has become the boss. The customer is at the centre of the business universe, Denning calls it a Copernican revolution in management, similar to the Copernican revolution in astronomy. In these organizations, the relationship between the organizations and its customers comes into another perspective; they are actors in an ecosystem.

From organization to ecosystems 
Peter Wennink CEO ASML mentioned recently in the television programme Buitenhof: as an organization you are part of an ecosystem. The concept ecosystem is increasingly evolving in the description of work systems. It is inspired by natural ecosystems, which define an ecosystem as follows:
The whole of all organisms with their communities, populations and their interactions within a certain geographical or otherwise demarcated unit. 
As we look forward to a digital future, the definition of digital ecosystems may be helpful:
A distributed, adaptive, open socio-technical system with self-organization, scalability and sustainability inspired by natural ecosystems (Wikipedia). 
In an ecosystem, all elements of the ecosystem should be able to act well, it is sustainable and it is crucial that something has to be won by all elements involved; like customers, suppliers and the environment.
The journey to the North Pole by senior executives (Schiphol, Gasunie, NS and ING) to see and experience the state of the ice on the North Pole is an inspiring example. 
Another feature is diversity, as many parties are involved in an ecosystem. Diversity also gives rise to resilience to the ecosystem and each actor has room for manoeuvrability. Working in an ecosystem is about connections, cooperation, dependencies and relationships, also with actors outside the organization walls. You can no longer isolate the organization from the environment, for example, the customer is an integral part of the system. Previously sales or customer service had contact with the customer and, increasingly, teams have regular contact with the customer. Teams provide relationships with all kinds of parties and the whole makes it excel. You can no longer speak of a linear relationship with the customer.
In agile, the customer is deeply involved; the product owner mainly deals with the customer stories and prioritizes the customer stories into the backlog. At the end of each sprint, the review meeting with the customer (or with a representation of customers) takes place. During this meeting the minimum viable product is demonstrated and customer or user feedback is recorded. Team members are extremely alert to statements made by customers who may throw another light on the issue and add stories for the backlog. This is also the opportunity for all team members to experience the customer experience real-live.

Platforms 
New or successful organizations are increasingly operating as a platform, as a learning ecosystem with scalable learning(Hagel). A platform is a value-creating interaction between producers and customers and it provides an open participatory structure. Customers are part of their platform as participating users. An ecosystem is characterized by the digitization of products, services and business processes and the process of reforming the world market. The resources and connections between partners are incorporated smoothly into the activities and the platform. A fundamental feature of platforms is the presence of the network, making the platform ever more valuable with more and more users. Companies operating as a platform target their organization for change, think of Uber, AirBNB, Spotify, Haier, Amazon, LinkedIn, Google, Apple, etc. For more conceptual information about platforms, read the articles of Evans and Gawer (MIT)(2016) or read the book of Cor Molenaar: The power of platform strategy. The Chinese company Haier uses the platform concept and defines a network organization as an ecosystem without boundaries with a management without managers. Self-organization and entrepreneurship are a prerequisite for the platform economy. At Haier there are no hierarchies and managers; the platform owner and that is often the CEO, is for example a servant responsible for feeding (watering) the ecosystem (see also McCrystal). Special to Haier is that an autonomous team, a cell, can assume and dismiss people, and that the income of team members depends on the income generated by the team. Is that, perhaps, a bridge too far?

Value stream 
In an agile customer delight approach the goal is to deliver more and faster value for customers and then (scrum) teams do not just work as development teams.

Alexey Krivitsky argues that scrum should exceed the product development levels and should focus more on the value flow from idea generation, product development, maintenance to post-release activities. It is not for nothing that in many ING teams, people of Customer Service are part of the team. Teams improve the organization and the entire (eco) system.
Policy developers in municipalities do not only develop policy papers; they are also involved in the deployment of policies; planning and deployment are closely linked. 

Product owners and Agile learning (A&L) advisors 
In a platform or ecosystem the role of the A&L advisor changes, as the team is in contact with the network of customers and their suppliers. The A & L advisor guides the review meeting with the team and the customer at the end of each sprint and eases the conversation about (minimum viable) products made between the team, the product owner and the customer.

The agile learning advisor coaches the team and especially the product owner to ensure trust and to promote equality and cooperation. He/she supports the product owner in all his/her relationships and helps the product owner to be mindful of the customer and to achieve an open interaction without thresholds.

The A&L advisor is not only focused on product development, as illustrated below by Krivitsky.

Krivitsky shows that in 'new' teams A & L advisors will focus on the team and the product owner. More experienced teams know the rules of the agile game and then the agile learning advisor will focus more on organizational development. At the municipality of Ede we talk about organizational coaches, to clearly indicate the scope of the A & L advisor.
In an ecosystem, the role of the A & L advisor could be to help the organization and actors in the ecosystem, understand how to generate value and how they could continuously improve the interactions, thereby accelerating the delivery of products. In addition to the relationship between the team and the network of customers, the A & L advisor supports the ecosystem. This also means that the IT architecture supports the ecosystem. Cloud technology also makes it easier and more achievable. And as you operate in a network of teams, it looks like this (see also my previous blog):

You could imagine that the product owner(s) takes care of the customer's demands and questions in the ecosystem and the A & L advisor ensures that the ecosystem cooperation is operating smoothly. And then the A & L advisor is not an orchestrator as in an ecosystem there is no orchestrator at all. Alertness and connectivity are the core competences of the A & L advisor and he/she takes every opportunity to improve interaction between 2 actors. The A & L advisor is on the balcony (see Heifetz) and occasionally descends to the arena to influence interaction between actors.

Hackathons or open-space meetings will be organized and guided by the A & L advisor with clients and with management. This is important for the network and it allows team members to come into contact with the actors in the ecosystem after that meeting, with or without support from the A & L advisor. Guiding such meetings goes beyond facilitating or the process guiding role; it's a strategic acting so that certain actors will talk to each other at the right moment, experiencing discomfort, trust and connection. However for collective intelligence building or meaning structures more is necessary (see the blogs to come).

In my next blog, I will review the strategic side of Agile: strategic agility. In addition to the well-known operational agility scrum approach, additional activities are asked, which enables A & L advisors and product owners to operate in the context of value creation and customer interaction and a valuable value proposition will be developed.

Role of HR in agile


There is something happening in HR...... The self-managing organizations described in the book of Laloux have practically no supporting departments, like HR ……. In his study on leading agile organizations, Denning describes that there are practically no signs of external consultants and coaches. Bersin says in his 'Key predictions for 2017' that Learning & Development will still struggle immensely and Hans Bakker of Nyenrode states in his announcement for the Next learning event that there will be no HR manager in about 5 years.

Together with Jeroen Molenaar, agile consultant for the INGbank, I wrote in our previous blogpost about the agile work environment as an example of an agile learning ecosystem. An agile work environment based on values and culture, where trust and autonomy of employees and teams are of paramount importance. In our second blogpost we wrote about the three leadership roles in teams. In the third blog we wrote about the so-called tribe leadership team (TL-team). In this blog we discuss the support of HR in the transformation process and in an agile learning ecosystem.

Deloitte (Bersin, 2016) distinguishes three fields in the role of People Operations (HR):
  1. Ensure that the operational human processes work efficiently; 
  2. Understand, organize and improve the employee experience; 
  3. Structure of the talent system.
1. Ensure that the operational human processes work efficiently
People Operations, Human Resources(HR), has an important task to ensure that operational human processes run efficiently and smoothly. These processes cover administration, salary, contracts, benefits and other personnel affairs, such as illness and dismissal. It also ensures that the IT support is up-to-date, including HR analytics.
One of the main tasks of People Operations is the recruitment of new employees, obviously in consultation with the business. It is useful to involve a few executives from the business to participate in the HR Steering Committee directing the recruitment activities. In the battle for talent and identification of talent, cooperation between the business and people operations is crucial. With regard to recruitment I further refer to the book written by Laszlo Bock: Work rules at Google.
It seems obvious to consider the onboarding of new employees also as a responsibility of HR, although I can imagine that the Executive action team may also pick it up. In an agile environment the internalization of the agile mindset in relation to values and culture is of outmost importance and the business with agile coaches can best bring it into the picture.

In agile the chapter leads are responsible for the HR cycle; planning, monitoring and evaluating employees. It is the People Operations task to design a performance review system that fits into the agile philosophy. An annual assessment no longer fits here; the chapter lead will organize regular dialogues with each team member. In Agile, you work in a cross functional team and so the team performance review should be associated with the individual review. In a POCLAC team, the chapterlead will collect information about a team member from the agile coach and the product owner. As working well in a team is so important, then other team members have also a say in someone’s review. However, do not make it complicated. For example look at the Google practice and subsequently address your efforts on the two tails (worst and best employees) where you will see the biggest performance improvements. And last but not least, when trust is a key value, then it should also be reflected in the new performance review system. In short the last word is not yet said.

2. Understand, organize and improve the employee experience and building up the talent system 
To organize and improve the employee experience writers, in many articles and blogposts authors argue that this would be a task of People Operations; that she would make the organization a 'great place to work' (Bersin, 2016). By this they also mean everything that has to do with culture, engagement and learning. However in an agile mindset this is something for the business, ownership should be in the business and it has to be sustained by the business. People and their interactions in teams, the culture of learning and experimenting is all about agile.

Learning is upgraded to strategy

I go back to the philosophy of an agile learning ecosystem. If you want an agile organization that rapidly and resiliently anticipates the digital disruptions, it is inevitable that you constantly learn in your work. You do not want it otherwise, these learning processes are crucial for survival. You can only be agile by learning rapidly. It is not for nothing that experiments are encouraged in an agile environment and that means learning all the time. Agile at ING means constantly working in labs. Hagel also referred to it as scalable learning. Birkinshaw sets learning in his presentation at the Peter Drucker conference 2016 as priority for strategy and transformation and he is quite right! Learning is "serious" business and you should not leave it to HR, and as a business you should do it yourself!

If you as MT choose to go on the path of an agile learning ecosystem, you will create a support team or change team that supports the organization in its change process. In the scrum approach it is called an 'Executive Action Team’ and is often called a change team. This team is the responsibility of the COO. Since the transformation process has no end, it is not a project, this team will constantly keep a finger on the pulse of the organization’s transformation. In this team, people with a people operations view will participate. The transformation means for example that it often requires a change in employment conditions, which will have to be managed carefully. In some organizations you see that HR is not really involved in the agile transformation process. When HR does not internalize the agile mindset itself, it is difficult to grow in that new role. Since the business is in the lead, it might be handy, but it is not wise for the long term.

Team as learning lab 
In a changing environment, the team will be a learning community; constantly you talk mindfully with each other to work even smarter. Working in short sprint cycles, using the agile meetings including the retrospective meeting where team members look back on the past period, makes work one big learning process. The intensive contact between the team and teams in the tribe will facilitate sharing of information. Proximity is an important factor to take note of information from another. Factors such as confidence, feedback and recognition might also be easy going.

Leadership development

In most successful companies, leadership development is most effective in the workplace, "embedded 'at work, summarizes a recent article published by Deloitte: Better pond, better fish. This article lists the five most important methods on how to promote the development of leadership in an ecosystem. The tasks of the business and HR are described and in an agile learning ecosystem I argue that the HR tasks described will be taken over by the business (see my last blog).

Agile learning (A&L) advisor 
Agile learning advisors will assist teams with the transformation, Hagel argues for a 'trusted' talent advisor and this person is often called an agile coach. At Spotify it is even a leadership role for people-oriented and group-oriented leadership, see also my second blog. I described in my 2nd blog that the agile coach buzzes as a bee around the teams, alert for every opportunity to support people and alert to any event which could be of value for team members. Agile coaches support each other to do better; they ensure the buzz in the network of teams. The A&L advisor is part of the business and not of People operations. In an agile approach it is also not appropriate to hire external agile coaches. Agile coaches support each other to become excellent in their craftsmanship. Make sure that agile coaches can rely on specific expertise, like behaviour experts, a learning expert, etc. These experts need not be a member of the organization, they might be part of a small pool of carefully chosen consultants and coaches by the People Operation(HR). A&L advisors have access to these people without permission. Of course you have made arrangements with them about fees, time investment and you periodically evaluate their added value, their price, etc.

Knowledge generation and craftsmanship 
Regarding skills and information provision the chapterleads play an important role (HR cycle). They ensure that all team members will develop and flourish. They are supported by the agile coach. Then you must indeed have to agree that the A&L advisor should and can provide the required support. And this goes further than that single question of an agile coach in a POCLAC meeting. If there is a need for information and chapter members with their chapter lead do not have the answer, the agile coach supports the tracing of a knowledge holder, a master. A sophisticated profiling system helps but is not always enough. The agile coach also organizes a 24-hour Question & Answer service for team members to provide requested information rapidly (see the concierge at Klick). In this way they also ensure that the knowledge database is filled with up-to-date information. Obviously IT ensures that content can be uploaded into smart systems so that employees are tailor-made informed on their dashboard and on their mobile app (including using profiling, analytics, etc.). The IT system is learning to publish tailor made information on your dashboard needed for tomorrow.


Continuously finding, organizing and sharing relevant 'content' is also called "Content curation ', see interesting publication from Anders Pink. In an agile environment, the role of learning professional will be taken over by the Agile learning advisor, chapter lead and by team members themselves. The roadmap described by Anders Pink is a discussion; in an agile environment you do not need to look for a target group and you do not go for knowledge discovery; the agile workprocess is in itself the discovery journey.

Content development 
Significant attention should be paid to content development as you cannot afford time-consuming procurement processes - the business and the customer cannot wait that long. At least you want to show the customer at the end of the sprint (within 2 weeks) something. Content providers must be able to present a 'minimum viable product' to the 'customer' in the agile way within a few days.

The clue is good information provision and then as the customer you have lower design demands. People Operations ensures that developers are ready for hiring with a “press of a button”. The A&L advisor in consultation with the chapter lead may initiate the process of content generation. They have the trust from management to take "good" investment decisions; confidence is in agile a key value and this also applies for content (learning material) development. And when a team member has information of value, then the agile learning advisor helps to ease this person’s burden of work so that valuable information can still be brought to the attention of others efficiently. Make sure that those readers are able to appreciate(score) - content, with badges for example, thereby automatically generating feedback and this motivates the content creator. As a result of the attention of the people in their vicinity, people will be more interested to read the 'curated' information.

Licence-to-work 
For each function (do you still speak of functions?) you assess the minimum competencies (qualifications). When employees lack certain minimum competencies, they should as soon as possible make the skills or knowledge their own. In an environment with digital disruption you cannot afford a delay. In terms of behaviour and knowledge People Operations provides a wide range of videos and other content that people can access directly. When people have too little knowledge about a particular subject, they can register immediately for (e) learning modules and/or video’s in the academy or learning portal. People Operations ensures that all kinds of learning programs for this purpose are ready for use, of course, in consultation with the chapter leads. The chapter lead should be able to rely on the Preferred suppliers providing those programs to ensure that the curriculum is up to date. Make agreements about that.

Subject matter areas are in change as well as the minimum knowledge and skills requirements. Periodically the chapter leads assesses which content is needed to stay up-to-date (knowledge, skills and behaviour). It is a matter of scheduling otherwise you forget it in the hectic activities of daily work. It is then up to People operations, in touch with the chapter lead, asking preferred suppliers to present an offer you cannot refuse. Obviously you have selected suppliers anticipating new developments and they inform chapter leads proactively about desired knowledge and skills, without overfeeding them.

Preferred suppliers
In an environment full of disruption you need partners with regard to education, training, information, content development, etc. You expect these partners to anticipate and inform proactively any changes in the business environment. In the fields of knowledge provision and skills development People Operations has the task to select the preferred suppliers, obviously with a link to the chapter leads. Together with procurement the contracts are drawn up and prices (fees) are determined. Since you ask for a rapid service, the fee will sometimes be higher than before. The supplier would also need to create a pool of people to be able to respond quickly. Just keep in mind however that the cost of a high-speed service is probably insignificant compared to the added value that the business may generate. Periodically you evaluate the services provided by the supplier, with People Operations in the lead. They check for example if the services provided are adequate and fast and that the invoices are in line with the quality of the product delivered. Obviously they rely on information from the chapter lead. The business must be able to trust that People operations has a sharp eye for their needs; they must be confident that they contract top suppliers for a reasonable price.

Technology
The business IT system should be equipped to provide team members with tailor made relevant information. Analytics and profiling are crucial. The Executive Action Team will work closely with IT, allowing valuable timely information presented on the dashboard and mobile app of employees. IT also ensures that all kinds of content with tags can be easily published by team members (whether or not supported by the A & L advisor) and readers can then appreciate (score) the content for example with 'badges'.

Transformation process 
HR has an important role in the transformation process to an agile learning ecosystem. What is needed above all is to strengthen the executive team action and to properly introduce the first agile learning advisors and guide them in their role. HR can also help in selecting people for the agile learning advisory role. A condition is that there are HR people able to support and facilitate these change processes. If not, the Executive action team will often be accompanied by externals.

Does HR go back to personnel affairs or does she evolve in the Executive Action team? 
Organizing and improving the employee experience in an agile environment is the responsibility of the Executive Action Team. A&L advisors support them. ChapterLeads have an important role in the HR cycle and in the professional development of employees. A point of concern is that the chapter leads pick up their role to build up and develop expertise by chapter members to become masters in their own area of expertise. People Operations(HR) will have to design a performance review system in line with the agile philosophy and appropriate values. HR equips the EA team, you could say that HR transforms into a part of the EA-team, not next to the business but embedded with the business. HR is agile, it's not a job but a role in the EA-team. HR is too often overlooked in the business transformation and there is too little time for good constructive conversations to assess the People operations’ role and tasks in an agile learning ecosystem. It is time to clarify roles in the future organization. We have to stop beating about the bush and raise the real issues with regard to HR in an agile learning ecosystem.

Rol van HR in agile

Er is wel het een en ander aan de hand in HR…… De zelforganisaties beschreven in het boek van Laloux kennen praktisch geen stafafdeling. Denning beschrijft in zijn onderzoek bij de agile voorlopende organisaties dat er praktisch geen externe adviseurs en coaches te bekennen zijn. Bersin stelt in rapport: ‘Key predictions for 2017’ dat L&D nog enorm met zichzelf zal worstelen. En Hans Bakker van Nijenrode stelt in zijn aankondiging voor het Next-learning event 2017 dat er over 5 jaar geen HRM manager meer zal zijn.

In mijn eerste agile blog heb ik samen met Jeroen Molenaar, agile consultant voor onder andere ING, geschreven over de agile werkomgeving als een voorbeeld van een agile leerEcosysteem. Een agile werkomgeving richt je het beste vanuit waarden en cultuur in, waarbij autonomie van medewerkers en teams hoog in het vaandel staat. In ons tweede blog zijn we ingegaan op drie leiderschapsrollen in teams. Het derde blog bespraken we het tribe leiderschapsteam (TL-team), dat een aantal teams ‘aanstuurt’. In dit blog bespreken we de ondersteuning van HR bij de transformatie en in een agile leerecosysteem.

Deloitte(Bersin, 2016) heeft de rol van People operations(HR) gegroepeerd onder drie aandachtsgebieden:
  1. Garanderen dat de operationele mensprocessen efficiënt werken; 
  2. Begrijpen, organiseren en verbeteren van de medewerker ervaring; 
  3. Opbouw van het talent systeem. 
1. Efficiente operationele mensprocessen
People operations (HR), Personeelszaken, heeft natuurlijk een belangrijke taak om er voor te zorgen dat operationele mens processen efficiënt en soepel verlopen. Uiteraard heeft dat betrekking op administratie, salarisbetaling, contracten, arbeidsvoorwaarden en andere personeelszaken, zoals ziekte en ontslag.
Zij zorgt er ook voor dat de IT ondersteuning hiervoor op orde is, inclusief HR analytics.
Een van de belangrijkste taken van People operations is de werving en het selecteren van nieuwe medewerkers, uiteraard in samenspraak met de business. Wellicht is het handig dat een paar leidinggevenden uit de business zitting nemen in de HR stuurgroep die de werving en selectie activiteiten regisseert. In de strijd om talent en het identificeren van talent is samenwerking tussen de business en People operations van cruciaal belang. Ik verwijs hiervoor verder naar het boek van Laszlo Bock: Work rules bij Google.
Het lijkt voor de hand te liggen dat onboarding van nieuwe medewerkers tevens een verantwoordelijkheid van HR zou zijn, al kan ik me ook goed voorstellen dat dat het Enterprise action team dit ook op zich neemt. In een agile werkomgeving is het eigen maken van de agile mindset in relatie tot waarden en cultuur van primair belang en de business met de agile coaches kunnen dat het best onder het voetlicht brengen. Op z’n agile zullen een paar A&L adviseurs binnen de kortste tijd een mooi programma kunnen ontwerpen.

In agile houdt de chapterlead zich bezig met de HR cyclus; het plannen, monitoren en beoordelen van medewerkers. Het is aan People operations om een zorgvuldige beoordelingssystematiek te ontwerpen die past in het agile gedachtegoed. Een jaarlijkse beoordeling past hier bijvoorbeeld niet meer in; de chapterlead zal regelmatig in gesprek zijn met ieder teamlid. Ook de beoordeling an sich zal veranderen; wanneer de waarde van samenwerken hoog in het vaandel staat, dan zal dat een belangrijk beoordelingscriterium zijn. In agile werk je in cross functionele teams en wordt de teambeoordeling verbonden met de individuele beoordeling. In het POCLAC team is de chapter lead aan zet en zal informatie ophalen bij de agile coach en de productowner. En wanneer het werken in het team zo belangrijk is, dan hebben andere teamleden ook iets te zeggen over je beoordeling. En maak er nu niet iets ingewikkelds van. Kijk bijvoorbeeld naar Google die haar aandacht vooral richt op de uitersten: de beste en minst presterende medewerkers, bij hen is ook de meeste ‘winst’ te halen. En last but not least, wanneer vertrouwen als waarde centraal staat, dan zal het vertrouwen ook terug moeten komen in de nieuwe beoordelingssystematiek. Hier is kortom het laatste woord nog niet over gezegd.

2. Begrijpen, organiseren en verbeteren van de medewerker ervaring en het inrichten van het talent systeem
In menig schrijven stelt men dat het organiseren en het verbeteren van de medewerker ervaring een taak van People operations zou zijn; dat zij als taak zou hebben van de organisatie een ‘great place to work’ te maken (Bersin, 2016). En dan bedoelt men ook alles wat met cultuur, engagement en leren te maken heeft. En ik denk dat dit iets is voor de business, het eigenaarschap moet in de business liggen en het moet gedragen worden door de business. Mensen en hun interacties, de bedrijfscultuur, de waarden hangen samen en vallen onder de noemer van de agile mindset. 

Ik ga terug naar de filosofie van een agile leerecosysteem. Wanneer je een wendbare organisatie wilt zijn, dat razendsnel en veerkrachtig anticipeert op de digitale disrupties, dan kan het niet anders dan dat je het leren in het werk belegd. Je wilt het ook niet anders, die leerprocessen zijn cruciaal voor overleven. Je kunt enkel wendbaar zijn door razend snel te leren. Het is niet voor niets dat men in een agile omgeving het experimenteren enorm aanmoedigt en dat betekent aldoor leren. Agile bij ING betekent aldoor werken in proeftuinen. Hagel noemt dit ook wel ‘scalable’ leren. Birkinshaw plaatst het leren in zijn presentatie tijdens het Peter Drucker congres 2016, als speerpunt bij strategie en transformatie en terecht! Leren is ‘serious’ business geworden en dat moet je niet aan HR overlaten, nee, dat moet de business zelf doen en zelf willen doen!
Leren is strategie geworden 
Wanneer je als MT er voor kiest het pad van een agile leerEcosysteem op te gaan, zal je een begeleidingsteam of veranderteam in het leven roepen die de organisatie ondersteunt in haar veranderproces. In de scrum aanpak heet het een ‘Executive action(EA)-team’ en vaak wordt het een veranderteam genoemd. Dit team staat onder verantwoordelijkheid van de COO. Aangezien het transformatie proces geen einde meer kent, het is namelijk geen project, zal dit team constant een vinger aan de pols houden of de organisatie van het werk=leren optimaal functioneert. In dit team zullen er ook mensen zitting hebben die meer vanuit een ‘people operations’ bril naar het transformatie proces kijken. De transformatie betekent bijvoorbeeld dat op tal van plaatsen functies zullen verdwijnen en een verandering van arbeidsvoorwaarden nodig is en dat zal je zorgvuldig moeten begeleiden. Je ziet trouwens nogal eens dat HR in eerste instantie nauwelijks meegenomen wordt in de transformatie. Wanneer HR de agile mindset niet zelf eigen maakt, dan is het lastig om in haar nieuwe rol te groeien. Aangezien de business in de lead is, is dat voor de transformatie misschien wel handig, maar verstandig is het niet.

Team als leergemeenschap
In een veranderende omgeving zal het team een leergemeenschap zijn; constant ben je mindful met elkaar in gesprek om werk nog slimmer aan te pakken. Het kort cyclisch werken in sprints, het gebruik van de agile bijeenkomsten met onder andere de retrospectieve bijeenkomst waarbij teamleden terugkijken op de afgelopen periode, maakt dat werken 1 groot leerproces is. Het intensieve contact in het team en tussen teams in de tribe, zal het delen van informatie vergemakkelijken. Nabijheid is namelijk een belangrijke factor om kennis te willen nemen van informatie van een ander. Factoren als vertrouwen, feedback en erkenning komen in teams ook makkelijk op gang.

Leiderschapsontwikkeling
In de meest succesvolle bedrijven, vindt leiderschapsontwikkeling het meest effectief in het werk plaats, is ‘geëmbed’ in het werk, lees het recente artikel van Deloitte: Better pond, better fish. In dit artikel worden de 5 meest belangrijke methodes beschreven hoe de ontwikkeling van leidinggevenden in een ecosysteem te bevorderen. De taken van de business en HR worden beschreven en in een agile leer ecosysteem zullen de beschreven HR taken door de business overgenomen worden (zie mijn vorige blog)

Agile leer (A&L) adviseur
A&L adviseurs zullen medewerkers in teams op alle niveaus bij de transformatie ondersteunen, Hagel pleit voor een ‘trusted’ talent adviseur en deze persoon heet vaak een agile coach. En het is bij Spotify zelfs een leiderschapsrol, mensgericht en groepsgericht leidinggeven, zie verder mijn tweede blog. En het gaat niet alleen om het begeleiden van de teamprocessen. Ik heb in mijn 2e blog beschreven dat de agile coach rond de teams zoemt, alert op iedere gelegenheid om mensen te
ondersteunen en alert op iedere gebeurtenis die voor teamleden van waarde zou kunnen zijn. Agile coaches ondersteunen elkaar om dit nog beter te doen; zij zorgen voor de buzz in het netwerk van teams. De A&L adviseur maakt dan ook onderdeel uit van de business en niet van People operations. In een agile benadering past het ook niet om externe agile coaches in te huren. Agile coaches ondersteunen elkaar om steeds beter in hun vak te worden. Je zult een en ander wel zo moeten organiseren dat agile coaches een beroep kunnen doen op specifieke expertise, zoals bijvoorbeeld een gedragsexpert, een leerkundige, etc. Deze personen hoeven geen medewerker van de organisatie te zijn, People operations zorgt dan voor een intieme schil met zorgvuldig gekozen adviseurs, coaches, die A&L adviseurs zonder toestemming kunnen benaderen. Natuurlijk heb je met hen afspraken gemaakt over tarieven en tijdinvestering en periodiek evalueer je met hen hun toegevoegde waarde, hun prijs, etc.

Informatie (kennis)
Wat betreft vakbekwaamheid en informatie voorziening hebben de chapterleads een belangrijke rol HR cyclus). Zij zorgen er voor dat alle teamleden zich fantastisch kunnen ontplooien. Zij worden vervolgens weer ondersteund door de agile coach. Dan moet je trouwens wel met elkaar afspreken dat de A&L adviseur mag en kan ondersteunen. En dat gaat verder gaat dan die enkele vraag van een Agile coach tijdens een POCLAC overleg. Wanneer er een informatiebehoefte is en teamleden komen er met hun chapter lead niet uit, dan ondersteunt de agile coach om een kennishouder, een meester, te vinden. Een uitgekiend profiling systeem helpt maar is niet altijd voldoende. De agile coach regisseert ook een 24-uurs Q&A dienst om medewerkers razendsnel van gevraagde informatie te voorzien (zie de conciërge bij Klick). Op deze wijze zorgen zij er ook voor dat de kennisbank met actuele informatie gevuld is. Uiteraard zorgt IT ervoor dat content in slimme systemen gezet kan worden, zodat medewerkers op hun dashboard en mobiel op maat geïnformeerd kunnen worden (onder andere mbv profiling, analytics, etc). Het IT systeem zal steeds beter in staat zijn om gewenste informatie voor morgen, vandaag op je dashboard te plaatsen.


Het continu vinden, organiseren en delen van meest relevante ‘content’ wordt ook wel ‘Content curation’ genoemd, zie interessante publicatie van Anderspink. In een agile werkomgeving zal de rol van de learning professional overgenomen worden door de Agile leer adviseur, de chapterlead en
door teamleden. Op het stappenplan van Anderspink is ook wel een ander af te dingen; in een agile omgeving hoef je niet meer naar een doelgroep te zoeken en ga je bijvoorbeeld niet op een kennis ontdekkingsreis; de agile werkwijze is in zichzelf namelijk de ontdekkingsreis.

Content ontwikkelen
En soms moet er iets meer aandacht besteed worden aan content ontwikkeling en dan kan je je geen tijd verslindende inkoopprocedures permitteren, de business en de klant wil daar helemaal niet op wachten. Al was het alleen maar dat je de klant aan het eind van de sprint (binnen 2 weken) iets wilt laten zien. Content leveranciers zouden bij wijze van spreken klaar moeten staan, om binnen een paar dagen op z’n agile een eerste ‘minimum viable product’ aan de ‘klant’ te presenteren.

De crux is een goede informatie voorziening en dan stel je bijvoorbeeld lagere eisen aan de vormgeving. People operations zorgt er voor dat ontwikkelaars klaar staan om ingehuurd te worden en bij wijze van spreken met een druk op de knop kan de A&L adviseur in samenspraak met de chapterlead het proces van content generatie in gang zetten. Zij hebben het vertrouwen van het management dat zij ‘goede’ investeringsbesluiten nemen; vertrouwen is in agile nu eenmaal een sleutelwaarde en dat geldt ook voor content(leer materiaal) ontwikkeling. En soms heeft een teamlid informatie van waarde en dan helpt de agile leeradviseur om deze persoon werk uit handen te nemen, zodat de waardevolle informatie toch in een mum van tijd bij anderen onder de aandacht gebracht kan worden. Zorg er dan ook voor dat lezers ‘content’ kunnen waarderen, bijvoorbeeld met badges, daarmee genereer je ook automatisch feedback en dat motiveert. En door de aandacht van mensen in hun nabijheid, zal de potentieel geïnteresseerde de ‘curated’ informatie sneller tot zich willen nemen.

Licence-to-work 
Voor iedere functie (spreek je nog van functies?) benoem je de minimale competenties (kwalificaties). Wanneer medewerkers niet over bepaalde minimale competenties beschikken, dienen zij zo snel mogelijk die competenties of kennis eigen te maken. In een omgeving met digitale disruptie kan je je namelijk geen vertraging veroorloven. Op het gebied van gedrag en kennis zorgt People operations voor een breed scala aan filmpjes en andere content die mensen direct kunnen raadplegen. Wanneer mensen te weinig kennis over een bepaald vakgebied hebben, kunnen zij zich meteen voor allerlei (e)leermodules inschrijven (leerportaal, video kanaal, etc.), dit is de academy of het bedrijfsleerportaal. People operations zorgt er voor dat allerlei leerprogramma’s hiervoor klaar staan, uiteraard in samenspraak met de chapterleads. Veelal verzorgen preferred suppliers die programma’s en zij zorgen ervoor dat het curriculum up-to-date is, daar moet je op kunnen vertrouwen. Daar zal je dan wel afspraken over moeten maken.

Vakgebieden zijn in beweging en de minimaal vereiste kennis en vaardigheden ook. Om de zoveel tijd geven de chapterleads aan welk aanbod nodig is om bij te blijven (kennis, vaardigheden en gedrag). Dat is een kwestie van inplannen anders vergeet je het in de waan van alledag. Het is vervolgens aan People operations, met op het vinkentouw de chapterlead, om preferred suppliers te vragen een gewenst aanbod te presenteren. Als het goed is heb je leveranciers geselecteerd die anticiperen op nieuwe ontwikkelingen en die de chapterleads proactief hierop attenderen en gewenste kennis en vaardigheden expliciteren, zonder hen te overvoeren.

Leveranciers 
In een omgeving vol disruptie heb je partners nodig die je bijstaan wat betreft opleidingen, trainingen, informatie, content ontwikkeling, etc. Je verwacht van die partners dat zij proactief inspelen wat in de wereld gebeurt. Op het gebied van opleidingen en competentie ontwikkeling heeft People Operations de taak om die preferred suppliers te selecteren, uiteraard met de chapterleads op het vinkentouw. Samen met inkoop worden de contracten opgesteld en worden de tarieven bepaald. Aangezien je razendsnelle dienstverlening vraagt, zal het tarief soms hoger zijn dan voorheen. De leverancier zal namelijk ook ruimte moeten creëren om snel in te kunnen spelen. Houd dan in het achterhoofd dat de kosten van een razend snelle dienstverlening, hoogstwaarschijnlijk in het niet vallen in vergelijking met de toegevoegde waarde die de business kan genereren. Periodiek evalueer je met elkaar de dienstverlening van de leverancier, met People operations in de lead. Er wordt bijvoorbeeld gekeken of de dienstverlening adequaat en snel is en of de facturen in overeenstemming zijn met de kwaliteit van het geleverde product. Uiteraard leunt zij op informatie van de chapterlead. De business moet er op kunnen vertrouwen dat People operations dit goed in de gaten houdt; zij moet erop kunnen vertrouwen dat de leveranciers top zijn.

Technologie
Het business IT systeem is er op toegerust zijn om medewerkers op maat van relevante informatie te voorzien. Analytics en profiling zijn daarbij cruciaal. Het Enterprise action team zal intensief samenwerken met IT, zodat razendsnelle waardevolle informatie op het dashboard en app. van de medewerkers gepresenteerd wordt. IT zorgt er ook voor dat allerlei content met tags makkelijk door teamleden gepubliceerd kan worden (al dan niet ondersteund door de A&L adviseur) en lezers kunnen vervolgens die content bijvoorbeeld met ‘badges’ waarderen.

Transformatieproces 
HR heeft een rol in het transformatie proces naar een agile leer ecosysteem. Het gaat er dan vooral om het Executive action team te versterken en om de eerste agile leer adviseurs goed te introduceren en begeleiden in hun rol. Wellicht kan HR ook helpen bij het selecteren van mensen voor de agile leer adviesrol. Je streeft er naar dat deze agile leer adviseurs zo snel mogelijk hun begeleidende rol op alle niveaus kunnen (en mogen) uitoefenen. Voorwaarde is dan wel dat er bij HR mensen zijn die deze verander adviesrol op zich kunnen en willen nemen. Indien deze mensen er niet zijn, zal het Executive action team zich veelal laten begeleiden door externen.

Gaat agile HR terug naar personeelszaken of wordt het een evolutie in het Executive Action team?
Het organiseren en verbeteren van de medewerker ervaring is in agile de verantwoordelijkheid van het Executive action(EA) team. A&L adviseurs ondersteunen hen daarin. Chapterleads hebben een belangrijke rol in de HR cyclus en bij de vakmatige ontwikkeling van medewerkers. Punt van aandacht is hoe je de chapterlead goed in zijn rol kan krijgt. In lijn met het agile gedachtegoed en bijpassende waarden zal HR of People operations een beoordelingssystematiek ontwerpen. HR faciliteert in het equiperen van het EA-team, je zou kunnen zeggen dat HR transformeert naar een deel van het EA- team, niet naast de business maar samen gesmolten met de business. HR gaat agile, het is geen functie maar een rol in het EA-team. HR is nu te vaak buiten beeld bij de transformatie in de business en het goede gesprek vindt te weinig plaats. Laten we niet om de hete brij heen lopen!

Is er in agile een rol voor HR wat betreft leiderschapsontwikkeling?



Deloitte beschrijft in een interessant artikel: Better pond, better fish, de 5 meest relevante praktijken die de ontwikkeling van leidinggevenden in een ecosysteem bevorderen. In de meest succesvolle bedrijven vindt leiderschapsontwikkeling het meest effectief in het werk plaats, is ‘geëmbed’ in het werk. Leidinggevenden lijken het meest te leren met andere leiders en van andere leiders, zowel binnen als buiten de organisatie. De auteurs stellen denk ik terecht dat leiderschapsleergangen steeds minder opportuun zijn. Zij komen tot de volgende top 5 praktijken bij succesvolle organisaties:

Bovenstaande punten zijn natuurlijk van belang en ik vraag me af is hoe zij zich verhouden tot een agile leerecosysteem? In verband met deze 5 praktijken, worden in het artikel de rol en taken van de business, naast die van HR beschreven. Ik vraag me af of de rol en taken die Deloitte toeschrijft aan HR, nog wel relevant zijn binnen een agile leerEcosysteem. Ik schat in dat de beschreven HR taken door het Executive Action Team(scrum taal) of het veranderteam georkestreerd worden, waarbij zij alle veranderprocessen monitort en alert en mindful begeleid, onder supervisie van de COO, ondersteund door de netwerkende Agile Leer (A&L) adviseurs (ook wel agile coaches of scrum masters genoemd). Het is de A&L adviseur die als een bij aldoor om de teams en mensen met een
leiderschapsrol zoemt en die constante aanwezigheid biedt zoveel kansen om leidinggevenden te ondersteunen, om het ijzer te smeden wanneer het heet is.

Ik heb het vermoeden dat hier het paradigma verschil zich openbaart en dit maakt ook zichtbaar dat de digitale disruptieve wereld, ook allerlei disruptieve consequenties voor HR heeft. Ik ben van mening dat in een agile lerende werkomgeving, het juist aan de business is om leiderschap in het werk te ontwikkelen en dat je het zo moet zien te organiseren, dat veel ‘oude’ HR taken in de business ingevuld worden. De trend is dat veel veronderstelde HR taken in toenemende mate zal oplossen in de agile business. Treffend is bijvoorbeeld de Spotify aanpak waarbij men stelt dat alle medewerkers uitgenodigd worden om leiderschap te ontwikkelen en te laten zien. Daarnaast zijn er agile leeradviseurs die er voor zorgen dat interessante verhalen gedeeld en gepubliceerd worden.

Ik bouw hieronder voort op de HR taken en rollen zoals Deloitte deze beschrijft voor leiderschapsontwikkeling en dan in een agile ecosysteem. Een belangrijke kanttekening bij het betoog van Deloitte is dat er geen onderscheid gemaakt wordt tussen de CEO en het MT, tactisch leidinggevenden (tribeleads) en operationeel leidinggevenden, laat staan dat zij de drie leiderschapsrollen in teams onderscheid, lees ook mijn 2e blog.

1. Laten we over praten; hoe ziet succesvol leiderschap eruit? 

HR(Deloitte): Co-creëer een bewezen leiderschapsprofiel om heldere verwachtingen over leiderschap in de afdeling duidelijk te maken.
Natuurlijk is het belangrijk dat je duidelijk maakt wat je van leidinggevenden verwacht. Maar ik vind het veel belangrijker dat je de speerpunten qua waarden en cultuur met elkaar doorleeft. Wanneer je de waarde vertrouwen centraal stelt en een cultuur met autonomie en teams, dan is het leiderschapsprofiel daar uiteraard een afgeleide van. Belangrijk is dat je erover nadenkt wat de rol en taken van verschillende leidinggevenden zijn in een veranderende organisatie, opererend in een digitale disruptieve omgeving. Nog belangrijker is dat je er aldoor met iedereen over in gesprek gaat. Dit orkestreer je vanuit het Executive action team. Het profiel, als je daar al van zou kunnen spreken, is niet iets statisch, als het goed is de beschrijving constant in beweging en zal per team verschillen. Het risico van een profiel is dat het status krijgt en dat bij wijze van spreken de CEO toestemming moet geven voor iedere kleine wijziging. Wanneer je op operationeel niveau met 3 leiderschapsrollen gaat werken, kan je ook niet spreken van 1 leiderschapsprofiel. In zelforganisaties zie je in toenemende mate dat teams uit hun midden iemand vragen de leiderschapsrol op zich te nemen, dan doet een of ander profiel er minder toe. 
HR: Identificeer en gebruik verschillende communicatie kanalen om verwachtingen over leiderschap en de gevraagde vermogens voor toekomstige leiders te bediscussiëren
Het Executive action team zal scherp voor ogen hebben wat van leiderschap gevraagd wordt en hoe bepaald gedrag te bevorderen. Het continu gesprek in het Enterprise action team en natuurlijk ook met tribe leaders, chapterleaders en agile coaches creëert een steeds scherper beeld van mensen met een leiderschapsrol op de verschillende niveaus. Natuurlijk moet je mooie verhalen van wijs en moedig leiderschap met elkaar delen, maar daar heb je nu juist de agile coaches of scrummasters voor, die weer samenwerken met de communicatieafdeling en die ‘content’ ontwikkelaars erbij betrekken. 
2. Bevorder een klimaat van experimenteren, risico nemen en exploratie 
Een agile werkomgeving is nu typisch een omgeving waarbij het experimenteren en het contacten leggen met mensen buiten je team, van groot belang is. In mijn blog over tribe teams ben ik daarop ingegaan. HR levert hierin dan ook geen bijdrage.

HR(Deloitte): gebruik betrouwbare en gevalideerde assessments om leiders met veel potentieel, verandervermogen en hoge risico tolerantie te identificeren.
Aangezien het experimenteren eigen is aan agile, heb je dergelijke assessments helemaal niet nodig. Iedereen is druk bezig om elkaar te helpen met het (leren) experimenteren. Cruciaal is dat tactisch leidinggevenden (tribelead) goed ondersteund worden door agile coaches en dat geldt ook voor het MT. Je hebt helemaal geen assessment nodig om te zien wie zich als een vis in het experimenterende en risicovolle water voelt. Bij de introductie van agile in een organisatie, zal je willen starten met leidinggevenden die passen in een agile omgeving met affiniteit voor experimenteren en veranderen. De Big five persoonlijkheidstest en een selectiegesprek kan je dan helpen. Voor het interpreteren van een big five rapport, zal een assessment psycholoog een bijdrage leveren. Het selectie proces is weer in handen van het Enterprise action team. Trouwens een COO kan je hoogstwaarschijnlijk zonder assessments prima vertellen wie voor de klus van tribelead in aanmerking komt. 
HR(Deloitte): Publiceer verhalen over hoe de juiste risico nemende praktijken tot mooie business resultaten leiden.
Dit is net nu iets voor de business zelf; het gaat er om dat de mensen in business een alertheid ontwikkelen voor interessante en leerzame praktijken. Dit is een taak van iedereen en de A&L adviseur helpt mensen om deze alertheid te ontwikkelen. Ook nu is de A&L adviseur weer aan zet om er voor te zorgen dat die verhalen gehoord worden tijdens bijeenkomsten, ook op film gezet worden en ‘getagd‘ op het dashboard van medewerkers aangekondigd worden. HR: Schep verwachtingen en ontwerp processen die een snelle prototype benadering bevorderen met veel nieuwe ideeën Dit is nu precies wat agile en scrum betekent. Om dit in gang te zetten is er een ‘Executive action team’. 
3. Verspreid het als vuur: Kennisdelen als een hulpmiddel voor leiderschapsontwikkeling Kennisdelen en verhalen vertellen zijn cruciaal voor werk en dus ook voor leiderschapsontwikkeling. Dat hoort bij werk. Het agile manifest waardeert mensen en interacties niet voor niets hoger dan processen en instrumenten. IT zorgt voor een adequate ondersteuning met profiling en tags.

HR(Deloitte): Realiseer real-time brede communicatie over bedrijfsinzichten en innovaties
Natuurlijk moet je regelmatig over inzichten en innovatie aansprekend communiceren; maar daar zorgt de business voor onder regie van het Executive action team en met ondersteuning van agile coaches en communicatie. 
HR(Deloitte): Gebruik storytelling over de geschiedenis, identiteit en gewenste cultuur in ontwikkelde initiatieven
Een van de belangrijkste taken van een A&L adviseur om iedereen te helpen die cultuur eigen te maken en hen er op te wijzen wanneer er iets gebeurd dat hiermee niet in overeenstemming is. Zij zijn enorm alert op illustratieve verhalen over ervaringen en zorgen er voor dat die verhalen vastgelegd en gepubliceerd worden en verteld worden tijdens bijeenkomsten. De retrospectieve bijeenkomst aan het eind van iedere sprint is een mooie gelegenheid om het hier over te hebben. 
HR(Deloitte): Versterk dat teamleden elkaar helpen te leren, ook als onderdeel van werk
Bij ING en Slack is dit één van de pijlers van de gewenste cultuur en de agile coach ondersteunt teamleden om dit toe te passen. Dit moet nu net iets van de business zijn. 
HR(Deloitte): heb verwachtingen en stel middelen ter beschikking om peer-to-peer feedback te bevorderen
Natuurlijk is dit cruciaal, maar het Executive action team zorgt er in samenspraak met IT voor dat iedereen dat zelf in gang kan zetten. Het is verder weer aan de agile coach om dit in teams te bevorderen. Uiteraard geef je als tribelead dan het goede voorbeeld.
4. See the world: breng leidinggevenden in contact met andere leidinggevenden, nieuwe contexten en nieuwe uitdagingen.
In een digitale disruptieve wereld is het cruciaal dat leidinggevenden andere leidinggevenden ontmoeten. Het is aan de agile coaches, samen met tribeleads en chapterleads, om allerlei netwerken te versterken en te stimuleren dat mensen exploratieve activiteiten gaan ondernemen. Zij zijn super alert om leidinggevenden uit te nodigen om die andere context te ervaren. Agile coaches ondersteunen de tribelead om hier constant aandacht voor te hebben. Wanneer leidinggevenden dit niet van nature hebben, zullen zij trouwens ook geen tribelead of iets dergelijks worden. Team-van-team bijeenkomsten en hackatons zijn van belang. 
HR(Deloitte): Ontwerp programma’s die leiderschap competenties opbouwen door uitdagende ervaringen en regelmatig ontmoeten van leiders binnen en buiten de organisatie.
Je moet helemaal geen programma’s ontwikkelen; agile coaches jutten elkaar op om leidinggevenden en ook alle andere mensen om die ervaringen op te doen, binnen en buiten de organisatie. Als het goed is stellen teams en afdelingen zich uitdagende doelen. 
HR(Deloitte): Integreer echte klant feedback in dagelijkse leeractiviteiten van leidinggevenden en zorg voor de face2face ontmoeting
Het is juist eigen aan Agile dat iedere week of om de twee weken met de klant gesproken wordt, in de review bijeenkomst, liefst gesitueerd bij de klant en niet op het eigen kantoor. Het tribe leiderschapsteam monitort. Regelmatig worden klanten uitgenodigd om te participeren in hackatons en in team-van-teams bijeenkomsten. Deze bijeenkomsten worden georganiseerd en begeleid door de A&L adviseurs. 
HR(Deloitte): organiseer ontwikkelingsprogramma’s in externe zakelijke omgevingen door middel van interactie met externe leiders of onderdompelende ervaringen
Ik zou helemaal geen programma’s willen ontwikkelen; je zet alles op alles dat dit gewoon in werk wordt en daar heb je een Executive action team en agile coaches voor. Het MT en de tribelead stimuleert mensen met een leidinggevende rol, leidinggevenden van andere bedrijven te ontmoeten. Zij worden dan ook gestimuleerd een aansprekend 'verslag' hiervan te maken, bijvoorbeeld met een filmpje, de agile coach regelt ondersteuning. Het is in agile vanzelfsprekend te netwerken en te delen. 
HR(Deloitte): Voeg coaching en coaching diensten toe voor leiderschapsontwikkeling.
Mentoring kunnen mensen zelf regelen en agile coaches of chapterleads zullen dat bevorderen. Het is aan HR om goede externe coaches te selecteren. Teams of mensen in de business kunnen die coaches bij wijze van spreken met een druk op de knop benaderen. 
HR:(Deloitte): Leer toekomstige leiders hoe hun netwerk uit te breiden en te verdiepen
Netwerken en netwerk verdiepen maakt binnen agile onderdeel uit van werk, met constant uitproberen en evalueren. Dit moet je absoluut niet in een cursus proberen te ontwikkelen; netwerken gaat over relaties; over contact maken en relaties verdiepen. Die vaardigheid ontwikkel je in de praktijk met je relaties en de agile coach helpt daarbij. 
5. Making contact: het belang van een goede relatie tussen HR en leidinggevenden 
Wanneer je de agile mindset (nog) niet omarmd hebt, wanneer er nog geen Executive action team is, wanneer je de waarden van vertrouwen en autonomie niet omarmt, dan is een goede relatie met HR van belang. Goed en intensief contact tussen HR en de business is van belang in organisaties waarbij het ‘maturity’ niveau wat betreft agile op een laag niveau staat en dan ook het agile leiderschap ‘maturity’ niveau.

Veel organisaties hebben de agile mindset nog niet eigen gemaakt en geïmplementeerd en dan is er nog werk aan de winkel voor HR. Je zult bijvoorbeeld korte workshops organiseren om A&L adviseurs (agile coaches) op te leiden. Du moment dat de organisatie met agile aan de slag gaat, zal het aantal HR taken steeds minder worden.

Samenvattend 
Wat betreft de 5 meest relevante praktijken voor leiderschapsontwikkeling heeft HR praktisch geen rol in een agile leer ecosysteem. Dit past in de agile mind-set. Wanneer je een wendbare organisatie wilt zijn, dat razendsnel en veerkrachtig anticipeert op de digitale disrupties, dan kan het niet anders dan dat je het leren in het werk belegd. Je wilt het ook niet anders, die leerprocessen zijn cruciaal voor overleven. Je kunt enkel wendbaar zijn door razend snel te leren. Het is niet voor niets dat men in een agile omgeving het experimenteren enorm aanmoedigt en dat betekent aldoor leren. Agile betekent aldoor werken in proeftuinen, Hagel noemt dit ook wel ‘scalable’ leren.

HR & leadership development in an agile environment: what does it look like?


Deloitte describes in an interesting article: Better pond, better fish, the 5 most relevant practices stimulating the development of leadership in an ecosystem. Based on research they found in most successful companies, leadership development is most effectively embedded in the workplace. Leaders tend to learn best with other leaders and from other leaders inside or outside of their organization. The authors argue that leadership courses are less and less appropriate. They have come up with the following top five practices in successful organizations:

  1. Let’s talk about it: what does successful leadership look like?
  2. Foster a climate of risk-taking and experimenting; 
  3. Spread it like wildfire: knowledge-sharing as a tool for leadership development;
  4. See the world: expose leaders to other leaders, new contexts and novel challenges; 
  5. Create strong ties between HR and business leaders. 
These 5 practices are of course important and I ask myself how are they supported in an agile learning ecosystem? In the article, the role and tasks of the business are described in addition to HR. I doubt about the roles and tasks Deloitte seems to attribute to HR in an agile learning ecosystem. I think that in such agile ecosystem the HR functions are orchestrated by the Enterprise Action Team(scrum language) or change team, chaired by the COO. This team is alert and mindful in monitoring and supporting all change processes and is supported by the  agile coaches or scrum masters.
The networking agile coach will buzz like a bee around the teams and people with a leadership role, mindful about opportunities to support, as they say: making hay
while the sun shines. I assume that a paradigm difference reveals itself and that the digital disruptive world has also disruptive consequences for HR. I believe that in an agile learning ecosystem the business is in charge of leadership development and most 'old' HR tasks are carried out in the business. The trend is that many assumed HR tasks in time will be solved in the business. A striking example is the Spotify approach in which all employees are invited to develop and demonstrate leadership, with agile learning advisors to ensure that interesting stories are shared and published.

Below I build on the HR tasks and roles described by Deloitte with regard to leadership development in an agile ecosytem. An important caveat to the argument of Deloitte is that no distinction is made between the CEO, the management team, tactical managers (tribe leads) and operational managers, let alone the three distinct leadership roles in teams, please read my 2nd blog.

1. Let’s talk about it: what does successful leadership look like? 

HR (Deloitte): Co-create an evidence-based leadership profile with business units to set clear expectations for leadership.
Of course it is important that you make clear what you expect from managers. But it's more important that you live through the focal points in terms of values and culture. When you set the value of trust and a culture of autonomy and teams, the leadership profile is obviously a derivative. It is important that you think through the role and tasks of different managers in a changing organization, operating in a digital disruptive environment. More importantly, you talk all the time about it with everyone, resulting in shared meaning. This is orchestrated by the change team, supervised by the COO. A profile, if you could speak about it, is not something static, but something that is constantly in motion and will vary in teams. The risk of a profile is that it gets a status and in a manner of speaking the CEO would have to give authorization for every minor change. When you start working with the three leadership roles at operational level, you cannot speak of one leadership profile. In self-organizations you see that teams ask someone from their midst to take up the leadership role and then a profile is less important. 
HR (Deloitte): Identify and use different communication channels for discussing leadership expectations and the required capabilities for future leaders.
The Enterprise Action Team is very keen on what is asked from leadership and how to encourage certain behaviour. Continuous conversations in the Enterprise Action Team and in tribe sessions with tribe leaders, chapter leaders and agile coaches create a clear picture of people with leadership roles at various levels. Of course, you have to share compelling stories of wise and courageous leadership and it is a major task of agile coaches to publish these stories in collaboration with the communications department and to facilitate discussions in hackatons, team-of-teams meetings, etc. They are also able to contract ‘content’ developers, if needed.
2. Foster a climate of exploration, risk-taking and experimenting
An agile environment is typically a work environment where experimentation and exploring contacts with people outside your team is very important. It is in the organization’s wished culture. HR has no significant role in this field.

HR(Deloitte): Use evidence-based assessments to identify high-potential leaders with change potential and high risk tolerance
Since experimenting is part and parcel of agile, you do not need such assessments. Everyone is working hard to experiment and learning to experiment whenever possible. Tactical managers (tribe lead) are well supported by agile coaches and the same applies for the MT. You do not need assessments to assess who is like a fish in experimental and risky water. When introducing agile in an organization, you wish to start with executives that fit in an agile environment with affinity for experimentation and change. The Big Five personality test and an interview might help. For interpreting a big five report, an assessment psychologist will contribute. The selection process is again in the hands of the Enterprise Action Team. When the COO has a clear view about role and tasks of an agile tribelead, without assessments he will be able to tell who qualifies for the job of tribelead. 
HR(Deloitte): Publicize stories of how appropriate risk-taking practices led to good business outcomes.
Publicize stories is just something for the business itself; the point is to develop alertness for interesting and best practices. This is a task for everyone and the agile coach/chapterlead helps people to develop this alertness. The agile coach/chapterlead makes sure that those stories are heard at meetings, be recorded on video, "tagged" and announced on the dashboard of employees.
 HR(Deloitte): Set expectations and design processes to promote rapid-prototyping approaches to new ideas.
This means exactly what agile and scrum is all about. To put this in motion, there is an 'Enterprise Action Team.
3. Spread it like wildfire: knowledge-sharing as a tool for leadership development
Knowledge-sharing and storytelling are crucial for work and hence for leadership development. A company’s culture should support this. It’s part of work. The agile manifesto values individuals and interactions over processes and tools.

HR(Deloitte): Establish real-time, broad communication of company insights and innovations.
Of course you should regularly communicate insights and appealing innovations; but that is the task of business, supervised by the Enterprise Action Team, with the support of agile coaches and the communications department.
HR(Deloitte): Build storytelling about the organization’s history, identity, and desired culture into development initiatives
Idem. One of the main tasks of an agile coach is to help anyone to practice the desired culture and to support them when something happens that is not consistent. They are very alert for illustrative stories and they take care that these stories are published and told in meetings. In the introspective meeting at the end of each sprint team members reflect about their culture and practice of storytelling. 
HR(Deloitte): Reinforce that helping others learn is a part of every employee’s job.
For example at ING and Slack one of the pillars of the desired culture is helping others to learn and agile coaches support team members to apply it. This is a business matter. 
HR(Deloitte): Raise expectations and resources to support peer-to-peer feedback.
Of course, this is crucial, but the Enterprise Action Team ensures, in consultation with IT, that everyone is facilitated and supported to organize peer-to-peer feedback. It is up to the agile coach to promote this in the teams. 
4. See the world: expose leaders to other leaders, new contexts, and novel challenges
In a digital disruptive world, it is crucial that managers meet other leaders. It is the tasks of agile coaches, together with tribeleads and chapterleads, to strengthen all kinds of networks and encourage people to undertake exploratory activities. They are super attentive to invite executives to experience different contexts. Agile coaches support the tribelead to have constant attention for this. When executives naturally do not have this alertness, probably they will not be a tribelead in an agile working environment. Team-by-team meetings and hackathons are of interest.

HR(Deloitte): Design programs that build leadership capabilities through challenging experiences and frequent exposure to diverse leaders inside and outside the organization
You should not develop programs; it is inherent in work to build up leadership capabilities. Agile coaches inspire each other to facilitate executives and other people to gain those learning experiences, inside and outside the organization. Of course teams and departments set themselves challenging goals. 
HR(Deloitte): Integrate real-life customer feedback into everyday learning activities to give developing leaders external exposure.
This is precisely a characteristic of Agile that people meet the customer every week or every two weeks, in the review meeting, preferably located at the customer site. The tribe leadership team monitors. Regularly customers are invited to participate in hackatons and in tribe meetings. These sessions are organized and facilitated by the A&L advisors. 
HR(Deloitte): Augment development programs with exposure to external business environments through interactions with outside leaders or immersion experiences
You should not develop programs; you should do everything that it is considered as work, monitored by the enterprise action team and agile coaches. The management team and tribeleads should encourage leaders to visit external business environments. In these cases leaders are also invited to make an appealing ‘report’ of the visit, for example by making a video and the agile coach/chapterlead organizes support. In agile it is self-evident to explore and to share. 
HR(Deloitte): Add coaching and mentoring opportunities as ongoing aspects of leader development.
Workers are enabled to organize mentoring by themselves, supported by agile coaches. It is up to HR to select professional external coaches. Teams or leaders are able to contract them. 
HR(Deloitte): Teach future leaders ways to expand their network’s breadth and depth.
Networking and extending the network is an agile part of work, with constant experimenting and evaluating. You should not consider teaching people; just practice it, together and help each other. 
5. Making contact: the importance of strong ties between HR and business leaders
In the text above I argue that a strong tie between HR and business leaders is not so important in an agile work environment with regard to leadership development. If you have not embraced the agile mindset, if there is no Enterprise action team, if you do not embrace the values of trust and autonomy, then a strong tie with HR matters. Good and intensive contact between HR and the business is important in organizations where the "maturity" level in terms of agile is at a low level and therefore also the agile leadership maturity level.

Many organizations do not yet own an agile mindset and in that case there is still work to do for HR in leadership development. For example you will organize short workshops to train new agile coaches. The moment the organization starts to develop an agile work environment, the number of HR tasks will be less and less.

In summary
HR has almost no role in an agile learnEcosystem with regard to the most relevant practices for leadership development. This fits within the agile mindset. If your target is an agile organization that rapidly and resiliently anticipates the digital disruptions, it is inevitable that you as leader learn and organize learning in your work. You do not want it otherwise as these learning processes are crucial for survival. You can only be agile by learning rapidly. It is not for nothing that ongoing experimentation is encouraged in an agile environment and that means learning all the time. You work constantly in labs. Hagel refers to it as scalable learning.
